深圳宝安京基华邑酒店 总经理陈微女士拥有超过二十年,洲际酒店集团和万豪酒店集团的国际酒店管理经验,她将丰富的酒店管理经验带到了深圳最具特色的豪华酒店之一。在本次采访中,她回顾了职业历程、领导理念、在竞争激烈的市场中开设新酒店的挑战,以及华邑的独特之处——从其深厚的中国文化底蕴到对卓越服务和可持续发展的执着追求。 我在深圳宝安京基华邑酒店担任总经理,负责酒店的全面运营与管理,带领团队为宾客提供高品质的服务体验,并致力于提升酒店在深圳市场的品牌影响力与业绩表现。 2. 你能告诉我们你的职业生涯,以及你如何成为总经理吗? 我从房务运营岗位出发,逐步成长为一名总经理,职业生涯历经不同阶段:在洲际酒店集团拥有12年一线运营经验,随后于万豪酒店集团任职10年,期间担任过部门总监、驻店经理,此后重返洲际酒店集团,担任总经理一职。目前,深圳宝安京基华邑酒店是我作为总经理管理的第三个酒店项目。每一段经历与每一个角色,都让我获得了新的体悟与成长。 3. 你管理什么类型的酒店(豪华酒店、精品酒店、度假村等),这对你的日常运营有何影响? 我目前负责管理的深圳宝安京基华邑酒店,它是洲际酒店集团旗下高端系列的全服务型五星级酒店。酒店共有242间客房,其中有13种房型,24楼是全景观的健身房和室内恒温泳池,可在游泳时欣赏远处海景、日落、飞机起降及深中通道的景色。酒店提供完善的餐饮服务,发扬以“食”与“聚”为核心的中华待客之道的艺术。 其中鲜艳餐厅共有148个座位,餐厅设计灵感源自“新安一锅鲜”食材的美食哲学:海纳百川、和而不同。菜单以“鲜”入馔,精选时令食材,提供自助餐及零点选择,国风创意融合菜单“鲜而邑见”,以四季流转作为灵感,融合不同季节的独特主题与风味,推出季度性时令菜单。彩丰楼中餐厅作为洲际酒店集团旗下高端中餐品牌,以凤凰涅槃结合当地的华邑五美作为设计灵感,融汇新中式美学精髓,秉承“一时一季·一季一食”的饮食文化理念,随二十四节气更迭,匠心呈现精致粤式佳肴。 内设6间包房及大厅36个座位。举茗邑是华邑为商务和社交度身定制的专属空间。供应中式茗茶、下午茶、结合当地非遗文化的“华邑雅集”,全方面满足客人需求。 4. 你为什么想当这家酒店总经理? 第一次在华邑品牌酒店工作,此前在洲际酒店集团工作的品牌有假日酒店、皇冠假日酒店和洲际酒店品牌。在万豪酒店集团任职过的酒店有万丽、万豪品牌。华邑的品牌定位、独特的装修风格、传统文化品牌特色吸引我来这家酒店,对我是一次新尝试和学习,因此想加入这个项目。 5. 你在这家酒店取得了什么成就,要将努力什么目标? 自2024年5月入职,2024年7月管理团队组建完成,筹备开业时长仅167天后成功开业,达到了业主的期待要求。后期也将继续在经营效益上回报业主,创造更多经济效益。 6. 你如何定义酒店的目的? 成功的酒店项目有多维度的价值体现。 从客人角度给旅居客人提供家外之家的场所,通过酒店硬件、设计留下好印象;从业人员角度,以本人为例,酒店的工作给我提供了一种新的生活方式选择,在我富有热情、激情的各个年龄阶段中,在不同的城市与不同的团队合作,结识许多朋友,有工作伙伴、合作伙伴。让我可以通过这种生活方式或在职场生涯的不同阶段达成不同目标,同时拓展朋友圈。 7. 在你看来,哪些因素有助于提供优质的客户服务? 我认为主要是两个大方面有助于提供优质的客户服务。第一是服务相关的设施设备,酒店的硬件条件。第二是员工团队的成熟度,是否经历过良好的培训、服务技能技巧达到足够的熟练程度来完成工作。同时雇主提供的工作待遇和条件使员工团队稳定,更容易保持服务品质的持续性。 8. 你如何激励和发展团队,以提供卓越的客户服务? 洲际集团有完善的团队招募培训、绩效考核评估以及高潜质员工发展的培训项目课程,可以帮助酒店在整体人才管理上提供系统化的发展管理。激励发展团队主要是几个方面。 第一,是绩效评估和考核的机制能够持续性激励团队,以季度为单位给予团队工作表现反馈从而激励团队,不断进取。第二,针对高潜质员工制定的个人发展计划,有相应洲际集团培训课程,如从员工到主管级、主管到经理级、经理级到总监级、总监级到酒店副总级别的研讨会或项目计划,总经理的优才培养计划等。 在工作中不断识别,培训、培养并发展团队的高潜质员工,使酒店在工作运转中培养后备力量,以发展、激励员工,为客户提供卓越服务。我会以身作则并充分理解和运用IHG的强大系统和资源来不断激励和发展团队。 9. 你采取了哪些步骤来个性化客人体验,尤其是针对回头客? 我们分为三个主要阶段确保客人在店体验。 第一是到店前阶段,宾客服务团队给客人发短信,告诉客人相关资讯、欢迎客人到店、确认客人行程安排和哪些需要酒店帮助,并为客人的入住做好充分准备。 第二是在店居停阶段,客人入住后,运营团队会关注客人需求和习惯,尤其是回头客人及贵宾的体验,宾客服务团队添加客人微信,成为贴身管家。针对客人的需求提供个性化服务,提升客人体验。 第三是离店阶段,酒店有系统自动发布调查问卷问询客人体验,宾客服务团队也会给客人打回访电话,以了解客人在店期间的体验。如在客人离店前已经和客人了解体验,如有问题我们会在客人离店前即刻解决,不会等客人离店后再跟进和解决问题。 10. 你如何平衡高端旅客和精打细算旅客的需求? 因为市场竞争非常激烈,我们虽然是洲际集团旗下高端系列的五星级酒店,我们要兼顾高端旅客和精打细算旅客的需求。比如我们推出的餐饮产品,会针对于高端客户或有商务宴请需求的客人,彩丰楼中餐厅提供包房和总厨定制菜单。针对精打细算的客人,会提供大厅午晚市任点任食的产品。我们会提前去分析客源市场的情况,针对我们想要抓取的客源制定相应产品,精准将产品推送给客户选择。 因为生意板块的组成是动态的板块,每个季度我们的不同渠道客户的比率根据当时市场情况也会有变化。如在有展会期间,酒店的商务宴请客人占比更多,节假日或暑假期间精打细算的家庭客人占比会增高。因此最重要是根据客源市场进行精准分析,制定差异化产品。 11. 你在酒店管理和酒店业方面受过哪些教育? 我所受的酒店业教育以大学的酒店管理专业为基础。这一系统性的专业学习,为我构建了酒店运营与服务的理论框架,也为后续在洲际、万豪等国际酒店集团长达二十余年的实践与发展奠定了重要根基。 12. 你的酒店如何与当地旅游业互动?这种联系对你的品牌有多重要? 我们始终将自身视为深圳宝安旅游生态的重要一环,与当地文旅局及旅游业界保持着紧密、积极的战略合作关系。这种互动至关重要,它是我们品牌扎根本地、与城市共同成长的核心。 例如,在酒店开业之际,我们荣幸地邀请到区文旅局领导共同启动,这不仅是品牌的首次本地亮相,更是一次向业界与市场郑重介绍华邑品牌“中华待客之道”的契机。这种深度捆绑,极大地提升了我们在大湾区市场的品牌辨识度与美誉度,也让我们能更精准地将本地文化精髓融入宾客体验。 13. 你会向酒店客人推荐哪些景点? 都市滨海休闲:我首推西湾红树林公园,这里是观赏滨海日落、感受深圳慢生活的绝佳去处。而欢乐港湾的地标“湾区之光”摩天轮,则是体验深圳现代浪漫与城市天际线的必游项目。 自然与人文漫步:若想登山览城,铁仔山公园的观景台可俯瞰宝安壮阔的城市画卷;对于有祈福或文化探寻兴趣的客人,岭南名山凤凰山以及承载深圳1700年历史的南头古城,都能带来深度的文化沉浸。
